Start an AI Agency in the UK: Why Delivery Is the Real Gap

If you want to start an AI agency in the UK, the hard part is not selling AI services; it is delivering them. New research published this week found that most agencies reviewed now advertise AI work, but far fewer show evidence of having delivered it. A franchise model that separates selling from delivery is built to close that gap.
What did the new research on agency AI services find?
A review of 350 agency brands found that most advertised AI services, but fewer than half of those had publicly documented client AI work.
Jeff Brokaw, a marketing and AI researcher, published the review on 3 November 2026. He examined the websites and public material of 350 agency brands in October. According to his findings, 217 of them (62%) advertised at least one AI-related service. AI search optimisation (GEO and AEO) was the most common offer, followed by workflow automation and technical AI work such as agents.
Of those 217 agencies, Brokaw found documented client AI work for 89. For many of the rest, no example turned up in his review, and some were unresolved. He is clear that the roster was selected rather than random, so it is a snapshot of a group of agencies, not a measure of the whole market.
Why does the gap between selling and delivering AI matter?
Clients are buying outcomes, not service menus. An agency that cannot deliver AI work reliably will find it hard to keep clients or earn referrals.
Brokaw's own advice to buyers is to ask for an attributable client example and to check how any claimed result was measured. That is a fair test, and business owners are right to apply it.
There are also signs that getting real value from AI is harder than adopting it. Resultsense's analysis of the government's latest AI adoption survey noted that, among UK businesses using AI, the share reporting higher staff productivity fell from 56% to 50% year on year. Many firms have started; fewer have made it work well.
What skills do you need to run an AI digital agency?
You need commercial skills: finding clients, understanding their problems and managing the relationship. With the right delivery partner, you do not need to build AI systems yourself.
Trying to do both is where many new agencies stall. The services UK SMEs ask about cover a wide technical range:
- AI chatbots and instant lead response
- AI automation and AI agents
- GEO and AEO, so businesses appear in AI answer engines
- SEO and local SEO
- PPC across Google, Bing, Meta and LinkedIn
- social media, websites and content
Delivering all of this well takes specialist people. Selling it well takes different strengths: listening, explaining clearly and following up.
How does the Ready Made Digital franchise model work?
Franchise partners find and own client relationships under their own brand, while our team delivers the work behind the scenes. Revenue is split 50/50.
In practice, that means:
- Your brand: clients work with your agency, under your name.
- Our delivery: Ready Made Digital's team carries out the work behind the scenes, under your brand.
- A clear split: revenue is shared 50/50 between you and us.
- A defined area: a non-exclusive territory covering a 20 mile radius around your base postcode.
- Your own pipeline: partners should plan on generating their own leads. We make no commitment to supply leads.
Ready Made Digital is an AI Digital Agency and an OpenAI Select Partner, part of the OpenAI Partner Network. Partners can point to a delivery team with that standing rather than building credibility from scratch.
Is an AI agency franchise right for you?
It suits people with sales and relationship experience who want to offer AI and digital services without building a technical team. It is a business to be worked actively, not a passive investment.
Before you go further, ask yourself:
- Am I comfortable starting conversations with local business owners and following them up?
- Can I explain a service in plain English and match it to a client's problem?
- Do I have a plan for generating my own leads in my area?
- Am I happy to work within a shared brand and delivery process?
Key takeaways
- Research published on 3 November 2026 found 62% of 350 reviewed agencies advertised AI services.
- Of those, documented client AI work was found for 89, which points to a gap between selling and delivering.
- Getting value from AI is proving harder for businesses than adopting it, so reliable delivery matters.
- In the RMD model, partners sell and own relationships; RMD's team delivers under the partner's brand.
- Revenue is split 50/50, territory is non-exclusive, and partners generate their own leads.
