How Carrow & Haye used Ready Made Digital's marketing and Risponda AI to generate HNW enquiries beyond its referral network, nurture international leads across every time zone, and let prospects book viewings at three in the morning.
Carrow & Haye (prime residential estate agency, UK. Client name changed at their request)
Property, High Net Worth Residential Sales
Brand and lifestyle marketing, LinkedIn thought leadership, Risponda AI lead response, automated email flows, AI voice agent, viewings booking integration
Phased build and go-live, plus ongoing campaign management and support
The Challenge
Carrow & Haye had decades of experience at the top end of the UK market and a client list most firms would envy. What it did not have was a predictable way of starting new conversations.
Almost everything came through referral. Past clients, private bankers, wealth managers, family offices and a long-standing network of introducers. That network is a genuine asset and it produced excellent business, but it produced it unevenly. A strong quarter was followed by a quiet one for no reason anybody could point at, and there was no mechanism for turning a quiet month into a busy one. The pipeline was not controlled, it was received.
The second problem was structural, and it had been getting worse as the buyer profile shifted. A meaningful share of interest in UK prime property now originates outside the UK, across the Gulf, Asia, Europe and North America. Those enquiries do not arrive during office hours in London. They arrive at two in the morning, from somebody browsing a portal listing after dinner in Singapore or Dubai, and by the time a consultant saw the enquiry at nine the following morning the prospect had already had a conversation with somebody else.
Even where an enquiry was picked up, the follow-up was inconsistent. Enquiries landed in different inboxes, allocation to consultants was manual and ad hoc, and nurturing a prospect who was eighteen months away from a transaction, which is normal at this value level, depended entirely on an individual consultant remembering to pick up the phone. Some prospects were followed up well. Others were not followed up at all.
Underneath both problems sat a third one. Viewings. At this end of the market a viewing is the real conversion event, and booking one involved an exchange of emails and a diary conversation that could take two or three days to resolve. For a buyer in another time zone with limited patience, that delay is enough to lose the instruction.
The brief to Ready Made Digital was specific. Create a steady flow of HNW enquiries from outside the referral network, domestically and internationally. Make sure every one of those enquiries is answered immediately, nurtured properly and allocated to the right consultant regardless of what time it arrives. And make it possible for a prospect to book a viewing without waiting for a human being to wake up.
The Solution
Ready Made Digital designed and delivered the work in two connected halves: a demand side built on brand positioning and targeted marketing, and a response side built on Risponda. They were deliberately built together, because generating international enquiries into a UK office hours response process would have made the second problem worse rather than better.
1. Scoping
We ran working sessions with the directors and the consultant team to map the real buying journey at this price point, which looks nothing like the mainstream residential journey. We reviewed historical enquiry sources, the referral network's actual contribution, the current allocation process, and the typical gap between first enquiry and transaction. That last figure shaped everything downstream, because a long cycle changes nurture from a nice-to-have into the entire proposition.
2. Design
From that review we built two plans.
The marketing plan positioned Carrow & Haye as an authority rather than a listing service. LinkedIn became the primary channel for leadership content from the directors, covering prime market conditions, acquisition strategy and the practical realities of buying into the UK at this level. That sat alongside presence in property specific networks and publications where HNW buyers and their advisers actually spend time, plus targeted brand and property specific campaigns built around lifestyle positioning rather than square footage. The audience definition was tight by design, focused on HNW individuals and the professional advisers who sit around them.
The response plan defined exactly what happens in the first sixty seconds after an enquiry arrives, in every channel, at every hour, in every time zone, and who it reaches afterwards.
3. Build
Our team built the campaign infrastructure and the response layer in parallel.
Risponda was configured against a knowledge base covering the firm's proposition, process, discretion standards and the live portfolio, with response tone set to match how Carrow & Haye actually speaks to this clientele. Multi-channel handling was connected across web, email, SMS, WhatsApp and voice, with WhatsApp as a primary channel given its dominance among international buyers and automatic fallback to SMS where it is unavailable.
Automated email flows were built to run alongside the messaging sequences, so a prospect receives a coherent, paced narrative rather than a burst of contact followed by silence. Allocation rules were configured so every qualified enquiry is assigned to the right consultant automatically, with full conversation history attached rather than a bare name and number.
The viewings integration connected Risponda directly to the central bookings calendar, so availability is read live and a confirmed booking writes straight into the consultant's diary.
4. Prototype
Before anything touched a live prospect, the AI ran against historical enquiries and internally generated test conversations across each channel, including voice. The directors reviewed transcripts line by line. Tone was the main point of attention, because the language that works for a volume agency is actively damaging at this level. Several prompts were rewritten at this stage, and the rules governing when the AI hands over to a human were tightened.
5. Live
The campaigns went live alongside the response layer. Enquiries from LinkedIn, property networks and targeted campaigns began arriving into a system that answered them within seconds, in the prospect's own time zone, in their preferred channel.
An enquiry arriving at three in the morning UK time now receives an immediate, properly worded response, a qualifying conversation, and in many cases a booked viewing, all before a UK consultant opens their laptop. The consultant's first action of the day is reading a conversation that has already progressed rather than triaging a cold inbox.
6. Monitoring
For the first period after go-live we monitored every AI conversation and every campaign metric, meeting the team weekly. Handover thresholds were adjusted, nurture sequence timing was tuned against observed response behaviour, and the knowledge base was extended as the same prospect questions recurred. Audience targeting was refined against which segments were actually producing qualified conversations rather than impressions.
7. Handover
We delivered a written playbook covering the Risponda conversation view, the allocation rules, the campaign reporting and the escalation path, with training sessions for the directors and the consultant team. The emphasis in training was on how to step into an AI conversation and take it over cleanly, because at this value level the human handover is the moment the relationship actually starts.
8. Ongoing Support
Ready Made Digital continues to run the campaigns, maintain the automations and support the platform, with regular strategy reviews covering pipeline, channel performance and the next period's activity. Carrow & Haye pays a predictable monthly fee and does not maintain any of it internally.
The Results
Every enquiry is answered within minutes of arrival regardless of time zone or channel, rather than waiting for the next UK working day. First response time fell from three and a half hours to five minutes, which is the standard Risponda operates to.
International HNW enquiries rose 32% as the LinkedIn, property network and lifestyle campaign activity took hold, giving Carrow & Haye a second controllable source of demand alongside its referral network rather than a dependency on it.
Long-cycle prospects are contacted on a planned sequence across email, SMS and WhatsApp, so an eighteen month buying journey no longer depends on a consultant remembering to call.
Prospects book directly against live calendar availability at any hour, and the consultant finds the appointment already in their diary. Viewing bookings increased 12.7% once the automation was live.
Why We Know This Sector
Property is not a sector we read about. It is one we operate in.
Several years ago we built our own property sales network at Ready Made Property, and we still run it. The marketing, the Risponda deployment and the automation behind that business are the same tools we build for clients, driven by the same team and more than twenty years of experience in the digital space.
That matters for a practical reason. When we tell a prime agency how an international enquiry behaves at two in the morning, or what a viewing booking flow needs to handle before it is safe to put in front of a buyer, we are describing something we run ourselves every day rather than something we have specified from the outside.
Key Takeaways
Referral business is high quality and worth protecting, but it cannot be turned up when a quarter looks thin. A controllable second source of enquiries is what converts a good network into a predictable business.
The gap between an enquiry arriving and somebody responding is where instructions are lost. When a meaningful share of demand originates in other time zones, UK office hours are a structural disadvantage that no amount of sales skill compensates for.
Where the gap between first contact and transaction is measured in months or years, the firm that stays present without becoming irritating wins. That is a systems problem, not a discipline problem, and it should not rest on individual memory.
The viewing is the conversion event. Any process that makes a buyer wait two days to secure one is costing instructions, and it is entirely solvable.
